CRM migration

Pipedrive → HubSpot

Export Pipedrive deals, people, organizations, and related notes into HubSpot contacts, companies, and deals. Pipelines, activities, and automations are a rebuild. HubSpot matches contacts on email and companies on domain.

Before you migrate

Should you make this move?

Both platforms have a case. Compare what you gain with what you give up before scheduling the cutover.

Current platform

Pipedrive

Reasons to stay
  • A sales-first pipeline and activity view that reps open every day
  • Structured ownership, status, and workflow views improve operational visibility
Reasons to leave
  • Marketing automation, custom objects, and deep cross-team reporting are thinner than a full CRM suite
  • Custom fields, automations, history, and reporting are difficult to reproduce exactly
New platform

HubSpot

What gets better
  • CRM, marketing, sales, service, and content tools share one approachable data model
  • Structured ownership, status, and workflow views improve operational visibility
What gets worse
  • Advanced features become expensive and can lock processes into HubSpot-specific objects
  • Custom fields, automations, history, and reporting are difficult to reproduce exactly
Best of the move

HubSpot: CRM, marketing, sales, service, and content tools share one approachable data model. This removes a major source-side concern: Marketing automation, custom objects, and deep cross-team reporting are thinner than a full CRM suite.

Worst of the move

What you lose: A sales-first pipeline and activity view that reps open every day. What you inherit: Advanced features become expensive and can lock processes into HubSpot-specific objects.

This timeline assumes

  • A sales CRM move. Marketing email, ads, and service tickets are in scope only if you already use them in HubSpot.
  • The site already documents HubSpot → Salesforce and HubSpot → Pipedrive as nearby routes.
  • You can export as a global admin. Pipedrive only exports records your visibility group can see.
  • HubSpot pipelines and deal stages exist before the deal file is imported. Stage names must match.
  • Pipedrive stays readable until one full sales cycle has closed in HubSpot.

What survives the move.

“Partial” and “manual” are not footnotes. They are work that must be scheduled and verified.

ItemOutcomeImpactWhat happensMitigation
PeoplepartialcriticalPipedrive's people export includes person fields and linked organizations. HubSpot creates contacts from an email column. A person with no email cannot be deduplicated on email.Split a no-email file and import those rows with a unique custom property, or leave them out on purpose.
OrganizationspartialcriticalHubSpot companies need a name or a company domain. The domain property keeps only the top-level domain. A path after .com is stripped.Clean domains before import. Use company domain as the unique identifier when you have one.
DealspartialcriticalNew HubSpot deals require deal name, pipeline, and deal stage. Those stage labels must already exist in the destination pipeline. Pipedrive stage names will not create HubSpot stages.Build the pipeline first. Map every Pipedrive stage in a signed sheet, including lost and won.
Deal participantspartialhighPipedrive can export deals with participants, or the full deal list. HubSpot associates contacts and companies when the files share a unique identifier column.Import companies and contacts first. Then import deals with the email and domain columns HubSpot uses for association.
ActivitiesmanualhighPipedrive says activities, notes, and files linked to deals and contacts must be exported separately. They do not ride along in the deal file.Export activities on their own. Load them as HubSpot tasks, calls, or notes only after the parent records exist.
NotespartialmediumNotes export as HTML or plain text, with links to deals, leads, projects, organizations, and people. Formatting and @mentions will not look the same in HubSpot.Choose plain text unless you have a tested HTML path. Attach each note to the imported record id.
FilespartialmediumThe file export is metadata plus links. Pipedrive says files stored in Google Drive are not included in the global export, and the download link is for admins.Download admin-visible files before cutover. Leave Drive files in Drive and store the link.
Leads and projectsmanualhighLeads export by archive status. Projects export on Premium or the Projects add-on. HubSpot has no Pipedrive project object.Decide whether leads become contacts, deals, or a custom object. Rebuild projects as deals or tickets.
Workflows and InsightslosthighAutomations do not export. Insights charts export as PDF or PNG, not as live HubSpot reports. Generated spreadsheet exports expire after 28 days.Screenshot the automations you still want. Rebuild them in HubSpot. Download exports before day 28.
ProductspartialmediumYou can export the whole catalog or only products attached to deals, filtered by deal creation or won time. HubSpot products update on record id or SKU.Import products before deal line items. Reconcile SKUs.
Users and visibilitymanualcriticalThe user export includes name, email, last login, permission sets, and visibility groups. HubSpot seats and teams are a separate setup. An export run by a restricted user is missing records.Export as a global admin. Recreate owners by email before you import owned deals.
History you chose not to bringlostmediumAndré Godinho wrote that his team audited Pipedrive first and refused to migrate records that did not serve the new revenue process. That cut the scope, and it also left old fields behind.Write an exclusion list. Keep the Pipedrive export so excluded rows are still recoverable.

Backup procedure

Create the source-of-truth backup

Keep a full admin export of every Pipedrive object you might need after HubSpot is live.

  1. Export people, organizations, deals, leads, products, activities, notes, and files from Tools and apps > Export data.
  2. Export users, permission sets, and the data-field setup.
  3. Download the files before the 28-day expiry.
  4. Save workflow screenshots and an Insights PDF for the reports you still quote.
  5. Hash the CSVs and record row counts.

Proof to capture: A manifest lists each export, its row count, its hash, and the admin who ran it.

Transformation · A spreadsheet plus HubSpot's importer

Identifier file

Give HubSpot a key it can deduplicate on.

  1. Put email on every contact row.
  2. Put a bare domain on every company row.
  3. Create pipeline stages that match the deal file exactly.
  4. Import companies, then contacts, then deals.

Proof to capture: Save the input, output, command or tool settings, warnings, and final item counts.

Transformation · A multi-object HubSpot import

Association pass

Attach people and organizations to the right deals.

  1. Repeat the email and domain columns on the deal file.
  2. Map those columns to the unique identifiers HubSpot documents.
  3. Check a sample of multi-participant deals by hand.

Proof to capture: Save the input, output, command or tool settings, warnings, and final item counts.

05Handle with care

The things most likely to hurt.

These are operating limits. Treat every “Stop if” condition as a blocked migration, not a suggestion.

Backup

The export is missing records

criticalpossible likelihood

A non-admin runs the export, or visibility groups hide deals.

Consequence
HubSpot looks complete and is short a pipeline.
Mitigation
Export as a global admin and compare object counts with Pipedrive's list view.

Stop if: Deal or person counts do not match the admin list.

Pilot

Stages do not exist yet

criticalpossible likelihood

The deal file names a stage HubSpot does not have.

Consequence
Those rows fail or land in the wrong pipeline.
Mitigation
Create stages first and reject unknown labels.

Stop if: Any open deal has an unmapped stage.

Cutover

Both CRMs stay writable

criticalpossible likelihood

Reps log calls in Pipedrive after the import.

Consequence
The next day's activity is missing in HubSpot.
Mitigation
Freeze Pipedrive writes, then run one delta export.

Stop if: A rep can still add a deal in Pipedrive.

07The point of change

Cut over with a way back.

Go live

Cutover

Make HubSpot the only CRM that accepts new sales writes.

Recommended window: A morning with no scheduled demos, with RevOps and a sales manager online.

  1. Tell reps the freeze time and remove their Pipedrive edit rights.
  2. Export the final people, organizations, deals, and activities.
  3. Import companies, contacts, then deals, then activities.
  4. Check open-deal counts, owners, and five multi-contact deals.
  5. Leave Pipedrive readable.

Proof to capture: HubSpot holds the open pipeline. Pipedrive no longer accepts edits. Counts match the freeze export.

Return to safety

Rollback

Send reps back to Pipedrive without losing deals created in HubSpot during the trial window.

Deadline: Before you delete the Pipedrive company or the 28-day exports expire.

  1. Stop HubSpot deal edits.
  2. Restore Pipedrive edit rights.
  3. Export HubSpot deals created after the freeze.
  4. Add only the reviewed rows back into Pipedrive.
  5. Re-check open deal counts in Pipedrive.

Proof to capture: Pipedrive is the writable CRM again and the post-freeze deals are either merged or listed as exceptions.

Rollback immediately when
  • Open deal count does not match
  • Owners missing on live deals
  • Contacts duplicated because of blank emails
  • Reps still writing in both tools
  • A required stage was rejected by the importer

09Post-migration cleanup

Remove the scaffolding safely.

Safe after: One sales cycle on HubSpot, with exports stored outside Pipedrive's 28-day window.

  1. Archive the hashed exports and the stage map.
  2. Remove temporary import users.
  3. Keep Pipedrive read-only until finance signs off.
  4. Turn off Pipedrive automations that still email customers.
  5. Cancel the Pipedrive plan only after the rollback deadline.
  6. Schedule the next HubSpot property and pipeline review.

Hashlock left Pipedrive for HubSpot, and Fletcher later linked a return2024

Fletcher Roberts wrote that he and the Hashlock team left Pipedrive for HubSpot in July 2024 after 5.5 years of daily use. He wanted marketing, campaigns, reporting, integrations, and a way to tie marketing data to sales, and he said the extra features made setup harder. After a few days he named the Chrome extension, the meeting scheduler, email inside HubSpot, and reporting and ads as early wins. The same page links a later post of his about moving back to Pipedrive. Commenter Josimar Garcia wrote that his own team, still the same size, produced three times more after five years on HubSpot. That multiple is Garcia's.

What they recommend
  • Read Fletcher's later note about returning to Pipedrive before you treat the July 2024 post as the end of the move.
  • Assign one person to fields and process standards. That is the tip Garcia left on the thread.
Worth noticing
  • A team can leave a CRM they like because marketing and reporting sit outside it.
  • The July 2024 post is the start of Hashlock's story. The page itself points at a later return.

A five-month Pipedrive to HubSpot cutover across three countries2026

André R. R. Godinho describes a Pipedrive to HubSpot move that ran five months for more than 100 users in sales, SDR, marketing, and customer success across three countries. The team audited contacts, companies, deals, and activities and refused to migrate records that did not serve the new revenue process. He says that cut the scope about in half. They did not clone Pipedrive. They redesigned around the Winning by Design bowtie, with lifecycle stages, an SDR to AE handoff, and customer-success onboarding triggers. Pipedrive had a hard shutdown date. Each function got its own go-live session. He reports adoption above 95 percent inside that window.

What they recommend
  • Audit Pipedrive and drop dead leads and unused fields before the first import.
  • Set a shutdown date, and train each function on its own workflows instead of one generic session.
Worth noticing
  • Cutting the import about in half was his adoption tactic, not a feature of the importer.
  • He treats the redesign as the work, and the Pipedrive shutdown date as the deadline that forced it.
